Structuring the project • Define the Workpackages, identify the deliverables. • Define a responsible for each Workpackage • Define a project schedule • Define a budget : first top-down, then bottom-up  Workpackage holders define their budget in agreement with PL. • Increase the definition of the project arborescence and link it with schedule and budget  enter the project into EVM (Earned Value Management): 1st iteration in February 08. Important tool for project follow-up! • Define the type and number of documents required for the project  EDMS structure. • In parallel, • Define a management and communication structure • Define a Quality Assurance Plan • Organize the International Collaborations Done To be done

Earned Value Management for Linac4 Project Project level Defined by project leader Work Packages Baseline level Defined by WP holder & PL Tasks Execution level Defined by WP holder Work Units ending in a deliverable EVM light (simplified version of EVM used for LHC), compromise between overhead and usefulness: • manpower can be entered at the overall Workpackage level. • different layers (increasing granularity) depending on skillfulness of user and on complexity of Workpackage • reporting on well defined results (deliverables), to be transformed into Earned Value. • “baseline level” is an engagement to the project (general deadlines, budget) and “execution level” where the holder is free to organize and change his work (implementation plan, with dependences and Earned Value).

Technical Specifications Technical Specifications Documents for tendering or construction Engineering Change Requests Modifications, to be approved by Project Management Engineering Change Requests Engineering Change Request Equipment construction Each document has a well defined approval line (automatic, by e-mail) Test Reports Test documents LHC system, adapted to the smaller size of Linac4. Set of documents stored into EDMS (tree structure replicating the project WBS)

  8. 95 keV 3 MeV 40 MeV 90 MeV 160 MeV H - SCL CCDTL RFQ DTL transfer line to PSB chopper line LEBT source 352 MHz 704 MHz 80 m Linac4 R&D collaborations (2004-2007) INDIA: klystron power supplies, waveguides SAUDI ARABIA: RF prototypes PAKISTAN vacuum chambers, supports DESY IPHI HIPPI ISTC # 2888 & 2889 ISTC # 2875 ISTC # 2875 Network of collaborations for the R&D phase, via EU-FP6, CERN-CEA/IN2P3, ISTC (CERN-Russia), CERN-India and CERN-Pakistan agreements. Support by EU – FP6: HIPPI JRA within CARE (Coordinated Accelerator Research in Europe) International participations to the construction of Linac4 to be defined during 2008 (Russia, France, Poland, India, Pakistan, Saudi Arabia,…)

  9. Linac4 Master Plan Key date: end of building construction October 2010 2011: installation 2012: commissioning 2013: booster commissioning May 2013 end of project Total project duration 5 years.

  10. Linac4 Installation and Commissioning Key points: 1. Commission as much as possible before installation (up to 10 MeV + all RF conditioning) 2. Alternate beam commissioning runs (in red) with installation periods for all 2012.
